UPI vs COD: Which Payment Method Wins for Indian Stores

The data on India's two dominant payment methods — and how to optimize both.

No payment debate is more Indian than UPI vs COD. Both are distinctly India-first. Both are essential. And most brands get the balance wrong.

UPI: The Dominant Force

UPI crossed 1 billion daily transactions in 2025. For ecommerce, it's the ideal payment method: instant settlement, zero failure rates vs. cards, and zero fee for amounts under ₹2,000. The challenge is UPI app switching on mobile browsers — which creates a 3–5% drop-off that deep links partially solve.

UPI Deep Links

LetBuyy's checkout uses UPI intent links that open the buyer's preferred UPI app directly (PhonePe, GPay, Paytm, BHIM) without manual entry. This reduces UPI drop-off by 2–4%.

COD: The Trust Bridge

COD exists because trust in online stores takes time to build. First-time buyers, buyers in markets with weak digital financial infrastructure, and high-value fashion buyers who need to "see before they pay" all depend on COD. The return rate is real — but so is the revenue.

Reducing COD Return Rates

  • Require phone number verification (OTP) for COD orders above ₹1,000
  • Block COD for PIN codes with >30% RTO history
  • Send a pre-delivery WhatsApp confirmation (reduces RTO by 15%)
  • Charge a ₹50–100 COD convenience fee for orders under ₹500
  • Use NDR automation to reattempt delivery within 24 hours

The Optimal Payment Mix Strategy

Don't choose between UPI and COD. Offer both, but design your funnel to guide buyers toward prepaid: "Pay now and get free shipping" is the most effective nudge. UPI prepaid orders cost less to fulfill, settle instantly, and return at one-third the rate of COD.
